      <title><![CDATA[MSP Snapshot Monitoring with EM7]]></title>

      <content:encoded><![CDATA[<p>Between the <a href="http://blog.sciencelogic.com/sciencelogics-5-year-anniversary/08/2008" target="_blank">fifth anniversary for ScienceLogic</a> and the Inc 500 milestone, we’ve become very nostalgic about the beginnings of the company and EM7. For instance, did you know that EM7 was originally designed with managed service providers in mind? Not so surprising when 5 of the first 6 employees (including all 3 founders) came from hosting and MSP backgrounds and had first-hand experience with the daily trials and tribulations of MSP operations – and the tools that didn’t quite work for them.

And he believed in it so much, he eventually became part of the ScienceLogic team. (Remember &#8220;I&#8217;m not only the President, I&#8217;m also a client&#8221; from <a href="http://www.hairclub.com/inthenews_article1.php" target="_blank">the Hair Club for Men</a>?)
<p>John shares his perspectives about the service provider world and why he took a chance on a little-known product called EM7.
<p><strong>ScienceLogic:</strong> What is your background? How many years have you worked as a service provider and for what types of companies?
<p><strong>John Proctor:</strong> I have been working with Service providers for over twelve years. I worked at a major regional service provider for six years and before that I designed and built national and international networks for ISP’s and Fortune 500 companies as a consultant for PriceWaterhouseCoopers and WorldComm.
<p><strong>ScienceLogic:</strong> You were one of the first customers of EM7 – why did you choose it and how did you get over the hurdles associated with using a start-up company’s product?
<p><strong>John Proctor:</strong> We were actually customer number five. Back in 2004 when we evaluated and purchased EM7 we could see that EM7 provided about 80% of what we were looking for in one integrated solution right out of the box. One of the things that sold us on EM7 was that the ScienceLogic founders had all previously worked for a service provider, so we knew they understood our business and our challenges. But in the end, it comes down to features. Once we compared EM7 functionality to the alternatives, it was clearly a “no brainer.”
<p><strong>ScienceLogic:</strong> What other alternatives were being considered?
<p><strong>John Proctor:</strong> Well, we had started with a few point solutions, but as our business and product offerings matured, this resulted in a growing number of point solutions. What started with 3 or 4 ended up as 14 separate tools. They all had strengths but what they didn’t have was integration and because of this they could not scale. And, if the tools could not scale, our business could not grow.
<p>So, naturally we started looking at framework solutions, but they are expensive to buy, expensive to implement, and expensive to maintain. At one point, we even considered some open source projects. There were several that showed promise, but we would still be stuck with tools that were not integrated. So then we considered hiring developers to cobble something together that would work for our business. The only problem with this alternative was that we felt it would take 6 to 8 months before we could have something viable to work with.
<p><strong>ScienceLogic:</strong> What products were you using before EM7? What were your goals?
<p><strong>John Proctor:</strong> Before we purchased EM7 we used 14 different point solutions to deliver our products and services to the marketplace. Tools like NetCool, Openview, Argent, Heat, What’s Up Gold as well as several other point solutions, vendor specific applications and manually updated spreadsheets. And, as I mentioned before, this does not scale. This also adds a great deal of complexity when you begin to consider business continuity and disaster recovery. All these tools were vital to the delivery of our products and services. Any service provider will tell you it is all about uptime. So if the product is uptime, the tools used to deliver it have to be available 24&#215;7x365.
<p>Our goals were simple: scale and redundancy. As it turns out, the solution was simple as well. EM7 provided a tool that could replace the functionality of almost half of the existing point solutions and the applications that could not be replaced were integrated with EM7 to provide our staff with a “single pane of glass” to see the status and performance of each area of the business from one application. We had visibility into everything from facility systems to applications using EM7.
<p>ScienceLogic also delivers an extensible configuration that addressed uptime and redundancy. We deployed collectors throughout our network that reported back to a central pair of redundant database servers and with this configuration we were able to perform backups and add capacity without taking the system down.
<p><strong>ScienceLogic:</strong> Why are service providers different from enterprises? How are their needs different?
<p><strong>John Proctor:</strong> First and foremost, service providers face the same challenges that only the largest enterprises ever face and they also have many unique challenges that only service providers experience.
<p>One challenge we faced was that we had multiple datacenters in different states. They were all interconnected with plenty of bandwidth between each site, but the tools were not designed to be used across the WAN. Our staff in our remote data center did not have the same access as our staff in the corporate office. Since EM7 is web-based, it immediately eliminated this problem.
<p>Another challenge is that service providers must manage systems across multiple domains. Back in the early version of a specific tool we were using before EM7, the only way you could implement it across multiple domains was to put the same username and password on every computer that you monitored. Beyond the security concerns, maintenance was a nightmare. Anytime we had to change the password, we would get locked out of dozens upon dozens of systems. When the password was changed on the monitoring server, it would attempt to login to the remote machines and fail. Repeated attempts would result in the account getting locked. I think that vendor eventually addressed this issue, but service providers seldom find tools that were designed for their unique situations.
<p><strong>ScienceLogic:</strong> How is EM7 geared to service providers?
<p><strong>John Proctor:</strong> Enterprise IT is a trusted part of the business; they are one of the team. Service providers are outsiders that must earn trust by showing the customer exactly what they are doing.
<p>EM7 provides a multi-tenant environment that allows service providers to manage systems across many different customers while at the same time providing the customer access to see the same information but only what’s relevant to them.
<p>EM7 was built by service providers and even includes a few features just for them. Two of my favorites are bandwidth billing and the emergency notification system. Take bandwidth billing, for instance. EM7 provides a way to collect bandwidth utilization, store subscription information, and calculate a bill from any one of about 10 different methodologies. And at the end of the billing period, EM7 sends the completed report out to whomever you chose via email.
<p>Another unique service provider feature is the emergency notification system. EM7 allows the provider to track what customers used their unique infrastructure components. If they have to perform maintenance on the infrastructure component or have a problem they can send an email to all of the impacted customers in a matter of minutes.
<p><strong>ScienceLogic:</strong> What trends do you see for service providers? What about big trends such as virtualization and cloud computing – how will they impact service providers?
<p><strong>John Proctor:</strong> Virtualization is really hot for service providers right now and for the same reasons as in the enterprise. Service providers run data centers and data centers must be powered and cooled. So, anytime they can use a virtual server instead of adding physical equipment it is a good thing. But then you add the complexity that multiple customers reside on the same host and you must track things like bandwidth utilizations by guest OS, and it all gets a little harder. Lucky for us this is not a problem for EM7.
<p>I still think it’s early days for cloud computing. Depending on who you talk to, much of what service providers (especially the big ones) have already been doing with SAAS offerings and hosted applications could be described as cloud computing already. In which case, service providers are ahead of the game. But whatever the “final” definition, cloud computing actually shares many similarities with virtualization – in that service providers (or enterprises) will need to be able to manage far more “devices” in real-time with “zero downtime” expectations by customers. What this really means is that you’re going to see much more automation in provisioning and IT monitoring tools to handle the scale and speed with which things can change in the data center given vm migration and the talked-about switching between “clouds” that can be used for high availability. </p>

      <content:encoded><![CDATA[<p>Way back in 2005, <a target="_blank" href="http://msinfluentials.com/blogs/jesper/">Jesper Johannson</a> and I wrote <em>Protect Your Windows Network</em>. It’s <a target="_blank" href="http://www.amazon.com/dp/0321336437">still available</a>, and although its product set is now somewhat dated (Windows XP and Server 2003), much of the practical advice about security policies, social engineering, security dependencies, and how to think about security remains relevant. That’s because we strove to write something more lasting than a simple configuration guide.</p>  <p>On the CD-ROM accompanying the book we included a tool called Passgen. In the book, we recommended that you maintain separate passwords on every local administrator and service account in your enterprise. This is, of course, almost impossible to manage without something to automate it for you. That’s what Passgen does. The tool generates unique passwords based on known input (an identifier and passphrase you define), sets those passwords remotely, and allows you to retrieve them later.</p>  <p>For a while Jesper maintained a web site for the book, running on a server in his house. His <a target="_blank" href="http://www.comcast.net/terms/subscriber/">ISP</a> changed <a target="_blank" href="http://www.comcast.net/terms/use/">policies</a> and made it impractical to continue running the site. But because the tool is still so useful, I’ve put a copy in my <a target="_blank" href="http://steveriley-ms.spaces.live.com/">SkyDrive</a>—look in the “<a target="_blank" href="http://cid-45497626ab321d20.skydrive.live.com/browse.aspx/Passgen">Passgen</a>” folder.</p>  <p>Also, note that I’ve put a new section in the right-side column, “Resources for you.” Here’s where I’ll keep links to bits and pieces that many of you will find relevant and interesting.</p><img src="http://blogs.technet.com/aggbug.aspx?PostID=3130067" width="1" height="1">]]></content:encoded>

<blockquote><p>&#8220;Everyone is tiptoeing around the fact that COBIT offers a significant competitive body of knowledge (BOK) to ITIL. Sure ITIL goes into more depth in places, but to say COBIT sits over the top is to grossly understate the overlap. COBIT extends a long way down into the &#8220;how&#8221; and it does it with an intellectual rigour that ITIL lacks.&#8221;</p></blockquote>
<p>Interesting stuff that.  A detailed mapping might help some folks.  Either way, the good news for those keen on understanding risk management is that governance metrics, done right, allow us to understand a part of that &#8220;capability to manage risk&#8221; we&#8217;re always looking for.   Assurance, verification and the acquisition and interpretation of knowledge is king.   Speaking of which&#8230;.</p>

<blockquote><p>&#8220;&#8230;problem is that, it isn&#8217;t really true that &#8220;nothing happens&#8221; when you employ some specific security control to prevent an exploit. Not only that, but even when it is difficult to collect data on what didn&#8217;t happen, one can devise experiments to tell how frequently that nothing occurred.&#8221;</p></blockquote>
<p><em>Good</em> analysis is all about the uncertainty.   Speaking of accounting for uncertainty&#8230;</p>

<blockquote><p>&#8220;If you have a 100,000 dekstops or 100,000 servers it hard to manage. You will need to automate and to do that you need to abstract, but you should also realize that its a drawing on a whiteboard not reality. You need abstraction assurance.&#8221;</p></blockquote>
<p>And there&#8217;s the trick.  We might call &#8220;abstraction assurance&#8221; an analog to &#8220;confidence&#8221; or &#8220;uncertainty&#8221; in certain priors (metrics) or posteriors (calculated values based on those metrics).  The stronger that abstraction assurance is, the less uncertainty we have in our knowledge and the better our ability to create wisdom from that knowledge (you know, make decisions).</p>

<p>The US DoJ says that in 2005 (there&#8217;s some timely data) 2/3 of their surveyed firms detected at least one cybercrime.  &#8220;Cybercrime&#8221; is &#8220;classified &#8230; into cyber attacks, cyber theft, and other incidents.&#8221;  Pretty general.  Also from the report:  &#8220;Computer viruses made up more than half of all cyber attacks.&#8221;</p>

At this year&#8217;s <a href="http://www.hostingtransformation.com/na/2008/" target="_blank">Hosting Transformation Summit</a>, John <a href="http://www.hostingtransformation.com/na/2008/agenda.php" target="_blank">gave a keynote</a> titled: &#8220;Leadership Perspective: Cloud Computing – is Virtualization Enough?&#8221;</p>
<p>John talked <a href="http://blogs.zdnet.com/BTL/?p=10007" target="_blank">about Microsoft’s mission</a>, his perspectives on key industry trends and market opportunity; he touched on <a href="http://www.betanews.com/article/Will_Microsofts_virtualization_spur_a_lot_more_cloud_computing/1221867502" target="_blank">Cloud Computing and Virtualization</a> and took some Q&amp;A from the audience of <a href="http://technet.microsoft.com/en-us/serviceproviders/default.aspx" target="_blank">Managed Service Provider</a> executives.</p>
<p>One of his first proclamations - Microsoft has really embraced the heterogeneous environment. Really? How in the world is Microsoft going to help convince IT line managers, or mid level managers to believe this statement? I think they have a long way to go to achieve this vision with any credibility in the marketplace.&nbsp; I do know that they are making small strides.</p>
<p>Microsoft has been widely credited with some very good blogs that are self critical and introspective. They have also been quite active in the standards boards within <a href="http://www.dmtf.org/home" target="_blank">DMTF</a> and many others such as <a href="http://www.openwsman.org/" target="_blank">Open WSMAN</a> and CIMON (<a href="http://www.openpegasus.org/" target="_blank">Open Pegasus</a>). Microsoft in February published 30,000 pages detailed technical specifications – protocol documentation for Exchange, since that time they have published another 15,000 pages. They have had over 224,000 downloads since February 21, 2008. Thus they are trying to be more open by making some of these <a href="http://www.microsoft.com/about/legal/intellectualproperty/protocols/default.mspx" target="_blank">secret sauce protocol resources</a> <a href="http://msdn.microsoft.com/openprotocols" target="_blank">directly available on the web</a>.</p>
<p>So for now, I will take a very cautious wait and see approach to this proclamation. Time will tell.</p>

<p><a href="http://mshostingsummit08.spaces.live.com/blog/cns!4308FE7290C0AF4!245.entry" target="_blank">IDC Data shows that growth of SaaS ISV’s is the biggest layer of growth</a>. The fastest growing services are complex, custom applications. IDC says this area will be bigger than the hosting area in the next 5 years. John said that <a href="http://blogs.msdn.com/ukisv/archive/2008/09/22/the-route-to-saas-and-beyond-final-seminar-places-remain-2nd-oct-08.aspx" target="_blank">Microsoft is spending a lot of time, money and energy on this right now</a>.</p>
<p>John said:</p>
<blockquote><p>“when Microsoft thinks about the building blocks that make-up the cloud, <a href="http://www.microsoft.com/virtualization/" target="_blank">virtualization is a core piece</a> of the puzzle. However you also need also identity services, Operating system with standard set of libraries to tap into… or remote storage that application developers will tap into.. Developers will consume these set of services, but you will also need a set of tools to manage your physical, virtual and geographically distributed datacenter infrastructure.” (that is where ScienceLogic comes in!!)</p>
</blockquote>
<p>He went on to say,</p>
<blockquote><p>“In some ways, virtualization enables decentralization – allows you to move from data centers, enables fast scaling out, business to move from on premise to the cloud and off again…. Automation is very important – this will help you scale your business – this is core to your future success.”</p>
</blockquote>
<p>He talked about a new breed of knowledge worker: He called them Digital Natives (compared to grey haired guys like me who are left out of this category).</p>
<p>Definition of a Digital natives? A young adult who has grown up with cellphone, web based applications, Facebook account, as their primary mode of communications.</p>
<p>John commented that we are 5 years into a 10 year journey. Only 12% of all servers in the world are virtualized today… in the next 4 years it will double to 25%. This is <a href="http://www.interopnews.com/news/vmware-ceo-maritz-addresses-virtualization-the-cloud-and-cha.html" target="_blank">the time to think through</a> how this business will affect you.</p>

Complimentary services of storage and backup is a big win with a huge market-upside over the next 5 years..</p>

<p>John’s response: “We hear your frustrations loud and clear and are working on some new ideas for the future version of SPLA.” My interpretation – &#8220;Dear Service Providers don’t expect anything new or easier to deal with in the next 6 months!&#8221;</p>
<p>His closing remarks: &#8220;Cloud is evolving = very early stages, lots of hype, but think of how this evolution will effect your business and how you can plug into it.”</p>

      <title><![CDATA[IDS/IPS - is it Vitamins?]]></title>

      <content:encoded><![CDATA[<P>Alan Shimel's post on&nbsp; "<A href="http://www.stillsecureafteralltheseyears.com/ashimmy/idsips/index.html">IDS - the beast that just won't die</A>" triggered my hidden thoughts about IDS.</P>
<P>Rather than thinking about IDS as a piece of device/software that provides fancy features. Let me try to summarize some assertions about&nbsp;IDS:&nbsp;</P>
<BLOCKQUOTE dir=ltr style="MARGIN-RIGHT: 0px">
<P>IDS can capture&nbsp;tons of intrusion&nbsp;events, there is so much of don't care events it is difficult&nbsp;to single out event such as zero day event in the midst of such noise. </P>
<P>It requires tremendous effort to sift through the log and derive meaningful actions out of the log entries.</P>
<P>IDS needs a dedicated&nbsp;administrator to manage.&nbsp;An administrator&nbsp;who won't get bored of looking at all the packets and patterns, a truly boring job for a security engineer. Probably this job would interest a geekier person and&nbsp;geeks tend to their own interesting research!</P>
<P>There are companies that do without IDS, and they do just fine. I agree with Alan's assessment that IDS is like&nbsp;a Checkbox in most cases.&nbsp; Business can run without IDS just fine, why invest in such a technology?</P>
<P>Firewalls and other devices have built in features of IDS, so why invest in a separate product.</P>
<P>IDS is like Vitamins, nice to have, not having won't kill you in most cases. Customers are willing to pay for Pain Killers because they have to address their pain right away. For Vitamins, they can wait. Stop and think for moment, without Anti-virus&nbsp;product,&nbsp;businesses can't run for few days. But, without IDS, most&nbsp;businesses can run just fine and I base it out of my own experience.</P>
<P>Probably, I would have offended folks from the IDS camp. I have a good friend who is a founder of an IDS&nbsp;company, I am sure he will react differently if he reads my narratives about IDS.&nbsp;&nbsp;Once businesses start realizing that&nbsp;IDS is&nbsp;a Checkbox, they will scale down their investments in this area. In the current economic climate, financial institutions are not doing well. Financial&nbsp;institutions are big&nbsp;customers in terms of security products, with the current scenario of financial meltdown, they would scale down heavily on their spending on Vitamins. </P>
<P>Running IDS software on VMware sounds fancy.&nbsp;&nbsp;Technology does not matter unless you can address real world pain and prove the&nbsp;utilitarian value of such a technology. I am really surprised that&nbsp;IDS continues to exist. Proof&nbsp;of existence does not forebode&nbsp;great future. Running IDS on VMware does not make it any more utilitarian.&nbsp;I see a bleak future for IDS.</P></BLOCKQUOTE>]]></content:encoded>

      <title><![CDATA[One Mans Frustrations With Risk Management]]></title>

<p>I&#8217;d love to have another blog even more specific - &#8220;Ok, that Assurance is Evidence <em><strong>Of What, Exactly</strong></em>?</p>
<p>Today he has a great article called:</p>

<h2 class="title"><a href="http://howisthatassuranceevidence.blogspot.com/2008/09/whats-matter-with-risk-management.html">What&#8217;s the matter with Risk Management?</a></h2>
<p><em>And &#8220;in short, it&#8217;s everything.&#8221;</em> It pretty much sums up why I had to grow to re-evaluate how our industry does risk, risk management, approaches controls &amp; vulnerability and find a new way.   A couple of things jump out at me in reading Chris&#8217; article:</p>
<p><strong>1.)  Just because that Deming cycle sucks and is full of unknowns doesn&#8217;t mean &#8220;risk&#8221; doesn&#8217;t exist, nor that it isn&#8217;t of primary importance.</strong> Nor does it mean that in the absence of model &amp; methodology, we won&#8217;t be &#8220;doing&#8221; risk analysis anyway - just in an ad hoc method and completely from &#8220;the gut&#8221;.</p>
<p>Our industry calls these unstructured risk analysis &#8220;Best Practices&#8221;, as it&#8217;s an easy and convenient way of sweeping the unknowns under the rug of bureaucracy and enforcing it via peer pressure.</p>
<p><strong>2.)  What this &#8220;suckiness&#8221; does mean is that your model and methodology aren&#8217;t helping you.</strong> As Chris intimates, there is too much uncertainty in the inputs for his model (they are, in the language of Bayesians - too subjective to be useful priors).</p>
<p>Take for example how we might be approaching the &#8220;controls&#8221; part of our analysis.  Chris writes:</p>
<blockquote><p><em>&#8220;2.  What are the controls that we have to employ?<br />
800-53, ISO 27001, PCI, etc.</em></p>
<p><em>Still kinda good, but we basically know that ISO is relatively voluntary and NIST supplies a control catalog and not policies. So here we have to take the control catalog, and mash our policies into it.&#8221;</em></p></blockquote>
<p>I wouldn&#8217;t call this &#8220;kinda good&#8221; at all :)  These control catalogs only provide a hierarchy within which to look for evidence of  our ability to resist an attacker.  They are incapable of making any claim about the effectiveness of the controls when they are operated at 100% efficiency, or more importantly, what % efficiency our specific organization operates at.</p>
<p>Let&#8217;s use <a href="http://risktical.com/initech-inc/">Chris Hayes&#8217; Initech as our fictional example</a>.</p>
<p>Initech has a control (a back door on a loading dock).  Now the locks on the door are 100% capable of locking the door.  This is different than saying that they are capable of frustrating all but the top 5% of lockpicking burgalars.  It is also diffferent than saying that in a sample of several &#8220;walk around audits&#8221; the doors are left open 20% of the time (they are not in compliance with policy 100% of the time).  Even worse, that 80% of the time the door is not propped open?  Yeah, tailgating is a known issue.</p>
<p>So we have several different variables here that we need to account for (and it&#8217;s just a door).  But the analogy stands that most &#8220;risk management&#8221; methodologies are &#8220;We have a door, yes/no?&#8221; And most GRC platforms, when asked for their &#8220;opinion&#8221; will simply say &#8220;door is needed&#8221; or, even worse, &#8220;a door policy is needed&#8221;.</p>
<p><strong>3.)  Criticality and the Source of Value is all messed up in these Risk Management models.<br />
</strong></p>
<p>Chris writes:</p>
<blockquote><p><em>Someone wants me to tell them which boxes are more critical than others. This is mainly because of budgetary or operational reasons. To which I usually say &#8220;All of them, it is a system after all&#8221;.</em></p></blockquote>
<p>This literally made me laugh out loud.  And <strong><a href="http://riskmanagementinsight.com/riskanalysis/?p=383">this sort of &#8220;rate the firewall as Risk = 500 but rate the actual business application as Risk = 157&#8243; thing is</a></strong> also endemic.  Now Chris is very smart here.  He correctly identifies that the value is tied to the business process the systems support, and not to a specific box.  Oh, we scan at the specific box level - but because of the nature of systemic failures - all the boxes in the process are inexorably interrelated.</p>
<p>One of the reasons I really like FAIR is that the losses are quantified (or qualified) based not on some amorphous value of the box or the process itself, but<strong> losses are linked to the actions that the threat will take. </strong> Take systems in a highly regulated industries as an example.  Usually the most probable losses aren&#8217;t due to system compromise per se, but in the disclosure the compromise causes (regulators are a threat source, after all).  But many &#8220;risk management&#8221; methodologies will say &#8220;online banking is worth $2 billion, the value of the systems is therefore $2 billion&#8221;.  And suddenly we&#8217;re telling executive management that there&#8217;s a 60% probability that they&#8217;ll lose $2 billion.</p>
<p><strong>4.)  If the primary source of prior information for your &#8220;risk management&#8221; methodology is a vulnerability scanner</strong> - <em><strong>you&#8217;re doing it wrong</strong></em>.  Chris writes:</p>
<blockquote><p><em>So we ran a scan and now we have a report. A snapshot in time to make all decisions. Where did these vulnerability ratings come from? Do I even know if my system is at risk? What if I spend my time on vulnerabilities that have no threat?</em></p></blockquote>
<p>So first, my thoughts are that actual &#8220;vulnerability&#8221; must be a comparison of the force a threat can apply, and our ability to resist that force (this is a probability statement, btw).</p>
<p>Changing your thinking about vulnerability now helps us understand the problem in several new ways.  First, you can start to divorce yourself from the scanner.  After all, the scanner is simply providing you with current state information that is usually just relevant variance from policy. It doesn&#8217;t really tell you about real &#8220;weakness in a system&#8221; because the system is an interrelated mess of people, processes and IT assets.</p>
<p><strong>5.)  Finally, most &#8220;risk management&#8221; approaches just *don&#8217;t* do a good job of helping us understand the how&#8217;s and why&#8217;s of <em>managing</em> <em>risk</em>.</strong> In the past, I&#8217;ve referred to these standards as really being &#8220;issue management&#8221; because they are at their heart, an act of discovery - a formal process around gathering prior information.  They are not, in and of themselves, capable of linking the issues discovered to the root cause.  And these root causes?  Yeah, they&#8217;re the things that create &#8220;risk&#8221;.  Not a threat, not a vulnerability, not the existence of an asset - the amount of risk that we have stems from our capability to manage it.</p>
<p>So Chris, I completely agree - but I wouldn&#8217;t give up yet.  There actually are a few of us who are focused on what you suggest:</p>
<blockquote><p>Where to go from here: A fundamental revamp of how to deal with Risk. Where risk professionals focus on the treating the sickness and not the symptoms, and come up with some new success/actionable metrics.</p></blockquote>
<p>Chris, there&#8217;s nothing I want to do more than that.</p>

      <title><![CDATA[Good to Great, Built to Last Whats Next for Creating Great Companies]]></title>

      <content:encoded><![CDATA[<p>I attended the <a href="http://blog.inc.com/inc5000/2008/09/introduction_blogging_the_inc.html">Inc. 500 conference on Friday</a> and absorbed one of the <strong><span style="text-decoration: underline;">best</span></strong> conference keynote presentations I have ever witnessed delivered by Jim Collins – Author of “Built to Last” and “Good to Great”.</p>
<p>I have to admit that I was already a fan of <a href="http://blog.inc.com/inc5000/2008/09/three_things_on_jim_collins_st.html" target="_blank">Collins&#8217; quantitative style blended with clever insight</a>, but this was the first time that I had seen him in person, and he was just spectacular. He has a vivid, animated way of telling a story, and had a great sense of humor. This combination of presentation skill was put to immediate use with his first statement drawing a hearty laugh from the audience full of entrepreneurs.</p>
<blockquote><p>&#8220;How many of you in the room are constitutionally unemployable?&#8221;</p></blockquote>
<p>Much of his remaining presentation provided interesting stories and insight from the research that he has done to understand the make-up of exceptional companies.</p>
<p>As Jim said, he has spent years studying the contrast between average companies and exceptional companies. They faced the same set of variables… similar economic conditions, similar competition for top human resources, and a similar set of huge unknowns.</p>
<p>What is the single biggest element of difference?</p>
<p>Not a function of the cards you are dealt, or circumstance… it is conscious choice and discipline.</p>
<p>Jim’s key principles &amp; disciplines that have come from the studies we have worked on:</p>
<ol>
<li>Building greatness is a cumulative never ending process! The idea that no matter how exceptional, you are always only relatively as good as to what you can do next.</li>
<li>Most overnight successes are 20 years in the making…. Wal-mart  took 13 years to get to 125 stores. Starbucks required 17 years to get to 38 stores.</li>
</ol>
<blockquote><p>&#8220;If you start to break Packard’s law, and there are very few laws of business, it is like breaking a law of physics for building great companies.&#8221; - David Packard (Co-founder of HP)</p></blockquote>
<p>If you allow growth to exceed your ability to get enough of the right people to fill the key seats to execute on the growth brilliantly, you will fall as surely as a stone dropped from your hand. This is one of those timeless truths that extends beyond technology and economics.</p>
<p>The number one constraint on growth and sustained success…</p>
<p><strong>An ability to get enough of the right people in the key seats to achieve that sustained growth.</strong></p>
<p>The discipline that WHO comes before WHAT. <a href="http://www.businessweek.com/magazine/content/08_34/b4097032721156.htm?chan=magazine+channel_special+report">Collins always kept coming back to the &#8220;who&#8221; thing</a> over and over again. He said, “The more turbulent the world, (given the great current economic uncertainty of our financial system) the more important this issue is.”</p>
<p>A question from the audience came near the end of his session… How do you figure out who are the right people to put in key seats on the bus?</p>
<p>Collins responded with “Given that I stand here amidst a room full of unmotivated people… the right people are self motivated, self disciplined, self managed, The task is <strong><em>not</em></strong> to motivate unmotivated people, the task is <strong><em>not</em></strong> to have to manage people… self motivated, figured it out from there… self motivated people <strong><em>don’t need tons of management</em></strong> … when you have to start managing, you know that you have the wrong person at the task.”</p>
<p>Final thoughts:</p>
<p>Greatness is not a function of circumstance. Greatness is a function of conscious choice and discipline. It is not a matter of circumstance, it is one of choices.</p>
<p>I believe that every one of the <a href="http://www.inc.com/inc5000/index.html">Inc. 500 companies</a> that I <a href="http://secure.lenos.com/lenos/inc/Inc500WashingtonDC/">met at this conference</a> achieved the list because they did not embrace the status quo. Incredible passion, an unwillingness to accept failure and an excessive and compulsive willingness to solve customer’s problems were key ingredients in the business building formula for the entrepreneurs that were at the conference.</p>
